The Fogg Behavior Model: BJ Fogg's B=MAP Diagnostic

The Fogg Behavior Model says a behavior happens only when three things meet in one moment. Motivation, ability and a prompt. BJ Fogg has run a behavior lab at Stanford since 1993. He built the model as a diagnostic, not a description. When something stalls, the model tells you which of the three is missing and what to check first.

The framework

Three elements, one moment

Fogg's claim is narrower than most advice about habits, and the narrowness is what makes it usable. Behavior is not one lump of willpower you either have or lack. It has three inputs, and the model's real assertion is about timing: they have to land together.

There's only three elements that must happen at the same moment for behavior to occur: Motivation, there has to be some level, ability, and there has to be a trigger. And those things have to happen at the same moment. If any one's missing the behavior won't happen.

Written as a formula, that is B = MAP. Behavior equals Motivation plus Ability plus a Prompt, converging at one instant.

One wording note, because it trips up anyone who reads two sources on this. In the 2010 Stanford talk quoted above, Fogg calls the third element a trigger. That is why the older form of the model reads B=MAT. He later renamed it prompt, and the current form is B=MAP. Same element. Same model. Newer word. If one page says trigger and another says prompt, they are not disagreeing with each other. His definition of the thing has not moved either way:

The trigger is the call to action. It's like, "Do it now". The trigger is the phone rings.

The second half of the model is the trade between the first two elements. Motivation and ability compensate for each other along a threshold Fogg calls the action line. Enough of one covers a shortfall in the other. A behavior sitting above that line fires the moment the prompt arrives; below it, the prompt does nothing except make somebody feel bad about themselves. That gap is the difference between behavior design and a motivational poster. The poster tries to shove you over the line. Design moves the line.

Three inputs. One moment. One threshold. That is the entire model.

How to apply it

How do you apply the Fogg Behavior Model?

Run it as a diagnostic, in a fixed order. Faced with something that is not happening, most people start at motivation. More discipline. A better reason. A Monday pep talk. Fogg checks motivation last, and the sequence is the useful part.

    Name a behavior, not a goal.

    "Ship faster" is a goal. "Open one pull request before lunch" is a behavior. If you cannot picture the moment it happens, there is nothing to diagnose.

    Check the prompt first.

    Is there an actual cue? Does it fire at the actual moment, in the place the behavior would happen? A surprising share of stalled behaviors are missing this and nothing else.

    Put the prompt where the person already is.

    Fogg's nine-word version is to put hot triggers in the path of motivated people. A reminder sitting in a channel nobody opens is not a prompt.

    Then check ability, link by link.

    Ability is a chain of five links. Time. Money. Physical effort. Mental effort. Whether it fits an existing routine. The weakest link decides, so fix that one.

    Only now look at motivation.

    Suppose the prompt fires and the task is easy. If it still does not happen, you have a real motivation problem. That case is rarer than it feels.

    Shrink the behavior until it survives your worst day.

    This is the tiny habits method. Floss one tooth. Walk five minutes. Write one line. Small enough that low motivation stops being the deciding variable.

    Anchor it to something already happening, then celebrate on the spot.

    "After I brush, I floss" beats "at 9am" because the anchor is a real event. The good feeling has to land within seconds; emotion does the wiring, not the streak count.

Fogg described that ordering as the reflex he trained into his own students.

If we're triggering the behavior and it's not working we're going to make it easier to do before we mess with motivation. Motivation's the last of the three things you end up doing.

Boundary conditions

When does the Fogg Behavior Model fail?

Works best when

  • The behavior is specific enough to observe, so you can tell whether it happened
  • It recurs, which lets you change one element and watch what moves
  • You control the environment where the prompt would fire

Fails when

  • The real blocker is structural, like a broken deploy pipeline or an absent decision-maker
  • You aim it at people who never wanted the behavior, which is where nudge design turns into an engagement trap
  • The target is a one-time judgment call rather than a repeatable act

The expensive failure is the motivation trap, and Fogg demonstrates it with a story about his own campus. Stanford's development office calls asking for a million-dollar donation, then sweetens it with box seats at the stadium and a building named in your honor. Motivation climbs and the behavior still does not occur, because for almost everyone a million-dollar gift sits far below the action line on ability. No amount of sweetener reaches it.

If it's hard to do, don't boost the motivation. Make it easier to do.

This is also where Fogg parts company with the popular account of habits. He says so at the end of the talk. Much of the received wisdom about habit formation is wrong. The 21-day and 66-day repetition counts assume reps build the habit. His position is that emotion does the wiring. A behavior which is hard to do never becomes a habit, no matter how many days you log. Jake Knapp's Make Time arrives at the same place from the other side. Stop negotiating with your discipline. Redesign the default day so the thing you care about survives it.

Fogg has been working on behavior design at Stanford since 1993. The cleanest recorded statement of the model is a talk he gave at Stanford's Graduate School of Business. There he walks an audience through all three elements, using their own ringing phones as the example. Everything quoted on this page comes from that talk.

BJ Fogg

says behaviour happens only when motivation, ability and a prompt land in the same instant, and that motivation is the least reliable of the three. So you shrink the behaviour and place the prompt, instead of trying to make people want it more.

Bob Moesta

says nobody switches because a prompt arrived. They switch because a struggling moment got big enough, and the forces of progress, push, pull, anxiety and habit, decide whether the switch happens at all.

Fogg is designing the last inch and Moesta is explaining the mile before it. Make the action tiny and prompted, and you still get nothing if the person was never struggling. Find a real struggle and Fogg tells you why they still did not act.
